Background

Llama compilation retains avoidable host allocations: the embedding source during layer loading and serialized prefill bytes during decode compilation. Tied LM-head loading also copies the full embedding before allocating its transposed output.

Exit Criteria

Release temporary sources before subsequent loads and stage/release prefill bytes before decode compilation. Preserve mapped weights, independent tied output storage, quantized placeholders, named engine payloads and atomic publication. No GPU performance or whole-process RSS claim.

Implementation

  • Release the embedding source after storage conversion; tied output weights reuse the stored embedding.
  • Remove the tied-head input copy. Preserve canonical transpose/dtype/rank validation and copy the result only if singleton dimensions would alias the embedding.
  • Stage prefill.plan before decode compilation and release its in-memory bytes.
  • Preserve upstream's quantized _projection helper, whose local scope releases ordinary source arrays. Retain FP8/NVFP4 read-skipping, shape/dtype metadata, complete Edge/paired dispatch and the offline checkpoint resolver.
  • Test mixed/all-quantized mapping, singleton tied-head ownership, target values and the actual mapper's output-allocation budget on CPU.

Changes remain in families/llama. Physical bundle section order changes, but names, payloads, offset-based reading, shared API/ABI and bundle format are unchanged. Published history is preserved.

Commands and Results

Executed command/check Result
New tied-head CPU regressions before repair One allocation-budget failure, 26 passed
pytest families/llama/tests/test_support.py families/llama/tests/test_checkpoint_cache.py core/builder/tests/test_bundle_writer.py core/builder/tests/test_bundle_reader.py -q 47 passed; independent review repeated the 27 support cases
Architecture, impact, source-hygiene and metadata suites 99 passed
Model inventory, impact validation, legal headers, Ruff and git diff --check Passed

Changed-expression CPU microbenchmark, float16 [16384,1024], three ABAB rounds with five samples per block:

Metric Before After
Traced conversion peak, bytes 67,109,152 33,554,640
Median conversion latency, ms 37.09 33.06
Output SHA256 Identical Identical

Paired median latency change: -10.71%, bootstrap 95% interval [-11.36%, -10.37%]. This isolates the changed CPU expression, excluding checkpoint I/O, full build RSS and GPU execution. Real safetensors/BundleWriter tests use compilation/context doubles; they do not qualify packed-weight calibration.

Hardware, Environment, and Revisions

Head d9ef21e2b2222b4f4262587b603b88660813ed88 follows aa9cc8568a116f8ac8f382a295e2de681572f7bf, which integrated NVIDIA/main c44e2250d07a60b97dea4ff442d7d273b7b8e6ec. Current upstream 565814dcea7f3d7e83aa1a142d1da1161425242d has no further Llama changes. Windows Python3.13, NumPy/safetensors CPU fixtures; no downloaded model weights or datasets.

Not Run / Remaining Gaps

No real-checkpoint TensorRT compilation, packed calibration, GPU parity, throughput/latency, whole-process RSS or current-head protected qualification. The previous complete-family attempt had two collection errors because TensorRT is unavailable, plus two skips. Radix remains expired. Previous-head CI does not qualify this revision.

Contributor Self-Review

  • I have completed a self-review of this change.

Reviewed conversions, singleton ownership, allocation evidence, quantized mapping, publication failure handling and independent review.

Notes For Future Readers

BundleWriter stages synchronously; its caller aborts temporary sections on failure. CPU contracts and synthetic measurements do not establish GPU resource/performance equivalence. Scope is ready for review, separately from merge qualification.

Risk level

  • Low
  • Medium
  • High

Lifetime and section-order changes still require current-head qualification.

📝 Summary

Summary

This PR reduces host-memory retention during Llama compilation.

  • load_standard_weights releases temporary embedding storage.
  • Tied LM-head loading uses independent output storage.
  • The split decoder path stores prefill.plan before decode compilation and releases its bytes.
  • Offline checkpoint resolution rejects missing or incomplete staged revisions.
  • Tests cover memory lifetime, bundle publication, checkpoint loading, and quantized projections.

Architecture impact

  • Family-owned files: Changes remain in families/llama and its tests.
  • Shared surfaces: Existing bundle writer, bundle reader, and checkpoint interfaces remain unchanged. No public API, ABI, or bundle-format change is reported.
  • Dependency directions: No new dependency direction is reported.
  • Affected consumers: Llama checkpoint loading, split prefill/decode builds, tied embeddings, and quantized projection builds.
  • Unresolved blast radius: Real-checkpoint TensorRT compilation, GPU parity, RSS behavior, performance, and hardware qualification remain unverified.

Review status

HUMAN REVIEW REQUIRED

Focused tests and validation checks passed, including 34 focused CPU tests and 99 source-contract checks. Full Llama tests were blocked by unavailable TensorRT modules. Current review finding counts are unavailable because no findings were supplied.

The Llama changes add offline checkpoint-cache tests, release temporary tensors during checkpoint loading, and publish the prefill plan before compiling the decode plan.

Changes: Llama checkpoint and build resource handling

Layer / File(s) Summary
Offline checkpoint-cache resolution tests
families/llama/tests/test_checkpoint_cache.py
Adds offline tests for staged snapshots, missing revisions, and snapshots without config.json.
Checkpoint tensor loading and scratch release
families/llama/checkpoint_mapper.py, families/llama/tests/test_support.py
The loader releases temporary embedding data and creates independent tied LM-head storage when needed. Tests cover converted weights, scratch release, quantized projection placeholders, storage independence, and allocation limits.
Split-engine plan publication
families/llama/model.py, families/llama/tests/test_support.py
The builder writes and deletes the in-memory prefill plan before decode compilation. Tests cover plan lifetime, bundle publication, and decode-build failure cleanup.

Full details: Description check

Explanation

The description is complete and follows the required template. It documents motivation, exit criteria, implementation, change categories, validation results, environment and revisions, remaining gaps, self-review, risks, and future notes.

Full details: Family Ownership Boundary

Explanation

PASS. The reviewed range changes only families/llama files. The new tests reuse families/llama/tests/test_e2e.py:_checkpoint and import families.llama modules, so those dependencies remain within the Llama family. tensorrt_model_connect.BuildRequest and BundleWriter are shared model-agnostic mechanics and are allowed. No other family, family registry, switch, source list, or strategy map is changed or newly referenced. The production changes at families/llama/checkpoint_mapper.py:119-120,231-235 and families/llama/model.py:286-288 add no cross-family dependency.

Full details: Shared Semantic Neutrality

Explanation

PASS: The pull request changes only families/llama files. The changed files are family-owned Python code and family tests. No shared code outside the excluded model-owned, runtime, C++ test, E2E, or family-tool areas changed. Therefore, the check has no applicable shared semantic change.

Full details: Benchmark Validation Integrity

Explanation

No benchmark or comparative validation path changed. The PR changes host-memory lifetimes in checkpoint_mapper.py and model.py. The added tests use deterministic lifetime checks and one bounded tracemalloc assertion (test_support.py:332-350); they do not compare implementations, time different regions, mix task and execution units, or asymmetrically include synchronization, transfers, reductions, validation, or serialization. Bundle checks validate the single produced artifact and do not report a benchmark metric.

Full details: Shared Change Blast Radius

Explanation

The check is not applicable. The authoritative diff changes only four paths under families/llama: two family implementation files and two family-local test files. It does not change shared code, contracts, tooling, examples, benchmarks, catalogs, or shared validation infrastructure. The tests import BundleWriter but do not modify its implementation or shared test infrastructure.

Reuse the stored embedding for transposition and copy only an aliased singleton output. Retain independent contiguous storage, target values and canonical validation while avoiding the full input allocation.

13-17: 🎯 Functional Correctness | 🔵 Trivial | ⚡ Quick win

Exercise production checkpoint resolution instead of _checkpoint.

All three tests call _checkpoint, which adds a config.json assertion that production does not perform. resolve_model resolves the snapshot, and load_model_metadata accepts a non-empty snapshot without config.json with config={}. The missing-config test therefore asserts helper-only behavior and does not cover the reachable Llama path.

Use resolve_model in these tests. Add a non-configuration file to the staged snapshot, call load_model_metadata, and assert its actual contract.
