Explicitly supplied GitHub issue webhooks can now enter a durable authenticated inbox and produce proposals from current provider state. A late reopened payload cannot replay its lifecycle over the provider's current state.

  • Typed SDK: acceptGithubWebhook, reconcileGithubWebhooks, WebhookRefusal and input/report types. CLI: github webhook receive and github webhook reconcile, with compact JSON/TOON and typed remedies.
  • Verify HMAC-SHA256 on original bytes before writes. Store minimal immutable hints, deduplicate under token-owned locks, and atomically publish and flush receipts. Raw payloads, signatures and secrets are never persisted.
  • Reconcile only already-linked issues through the refresh planner. Persist compact proposals without changing items; polling github refresh remains the review, apply and recovery route.

Review corrections:

Thread Before Fix
PRRT_kwDOTbN4pM6vALGP A processor awaiting slow provider I/O could lose its lock after 300 seconds. Enable the pinned SDK's force-required stale-lock guard in both processor and intake lanes. Age alone cannot displace a worker. Document explicit recovery after confirming a crashed worker has stopped.
PRRT_kwDOTbN4pM6vALGU Retry records repeatedly occupied the same bounded prefix. Persist a repository-scoped rotating cursor before provider reads, including requests that throw. Wrap at the end, retain retry records and exclude acknowledged deliveries.

Whole-diff self-review also covered intake lock expiry, thrown provider requests, corrupt cursor refusal and one-snapshot queue counts during concurrent intake. Both findings were valid. Complete initial and final thread reads found exactly these two unresolved threads and no outside-diff findings in the latest CodeRabbit review. Threads were left unchanged.

Behavioral revert proofs, recorded on the PM item:

  • Reverting only the lock acquisition flag fails both aged-lock regressions, 2/2, with a missing expected rejection.
  • Reverting only batch selection to the original prefix fails the queue regression, 1/1: the later ready issue reconciles zero deliveries instead of one.
  • Moving only cursor persistence past provider reads fails the same regression, 1/1, proving thrown requests must advance the cursor. All changes were restored.

Validation:

  • pm test pm-github-webhook-inbox --run --progress: 12/12 passed, including real non-git trackers, no git executable, real HTTP transport and CLI JSON/TOON. bun test --timeout 600000 test/webhooks.test.ts: 12/12 passed locally. Targeted inbox coverage is exact 100/100/100/100.
  • Complete code-head CI, commit 3e0dbe4a3d079f166275ee44413d7c3b3c04f35a:
Node npm release gate Bun release gate Native Bun 1.3.14
22 1001 passed 1001 passed 1001 passed
26 1001 passed 1001 passed 1001 passed

All four release suites report zero failures, skips, cancellations and TODOs, with exact 100/100/100/100 across 17 authored modules at unchanged thresholds. Both native suites have zero failures. Typecheck, build, docstrings, lint, zero duplication, privacy, production audit, package contents, changelog and publish-attestation checks pass.

Final pushed head e4a37174777a5a62a83925768096cd1d4e0fd312 adds only the PM receipt and ownership handoff; source, tests and thresholds are identical. All four required npm/Bun release gates passed again on this exact head in final-head CI. Both completed final-head Bun receipts independently report 1001 passes and exact coverage across all 17 modules. Additional final-head native Bun reruns are still running; this is not a claim that the entire final-head CI run has finished.

Clean-home strict PM health and the regenerated changelog check pass on the final receipt. Normal-home health sees an unrelated global host/extension version skew. The redundant local full npm run was stopped under host load after all four code-head CI release gates passed; it is not counted as a passing local gate. Generated dist/ is ignored, and builds were performed by the gates.

Operational limits: an initialized local POSIX tracker and an explicit receiving adapter are required. Retain and back up receipts for deduplication. Expired writer locks require explicit recovery after confirming their worker has stopped. Proposals are observations; re-read provider state before applying. No listener, merge or package release is included.

PM: pm-github-webhook-inbox, left in progress with the claim released for orchestrator verification.

Walkthrough

Adds authenticated GitHub issue webhook intake with durable deduplication and bounded reconciliation. Reconciliation uses provider refresh previews to create proposals without directly changing items. The change also adds CLI commands, tests, documentation, and npm and Bun release checks.

Changes

GitHub webhook inbox

Layer / File(s) Summary
Webhook contracts, storage, and intake
webhooks.ts, test/webhooks.test.ts
Adds typed webhook contracts and refusal codes. Intake validates signatures and event data before writing compact durable receipts. Repeated deliveries are deduplicated; conflicting delivery IDs are refused. Tests cover validation, storage, and concurrency.
Bounded reconciliation and scoped refresh
webhooks.ts, refresh.ts, test/webhooks.test.ts
Adds bounded reconciliation that refreshes selected issue numbers and stores proposals and receipts. Retryable records remain pending. Tests cover retries, provider failures, contention, and inbox storage isolation.
CLI integration and usage documentation
index.ts, test/webhooks.test.ts, README.md, docs/webhook-inbox.md
Exports the webhook API and adds receive and reconcile commands. Tests cover CLI behavior and output formats. Documentation describes command inputs, responses, and inbox operation.
Release checks and feature records
.github/workflows/ci.yml, .gitignore, CHANGELOG.md, .agents/pm/features/*, .agents/pm/history/*
Runs release checks with npm and Bun, ignores inbox receipt data, adds a changelog entry, and records feature implementation and validation history.

Reviewer's Guide

This PR introduces an authenticated GitHub webhook inbox that durably deduplicates minimal delivery hints, reconciles them against current state for linked issues into non-mutating proposals, and preserves polling refresh as the safe apply and recovery path, with typed SDK/CLI surfaces, operational documentation, broad behavioral tests, and consolidated npm/Bun CI release gates.
