A deploy that is set up wrong now stops with one log entry, Bitween can't start until these are fixed:, listing everything to change, so one redeploy fixes it. One commit per item:

  • Every configuration and startup problem is listed together, including missing connection strings and storage that can't be reached.
  • A settings encryption key that can't read the stored credentials is refused, with how to find the old one. Bitween__SettingsEncryptionKeyLost=true starts anyway when it is gone for good: what it encrypted shows as empty until re-entered, and stays stored until then.
  • A changed ASPNETCORE_ENVIRONMENT is refused, since the bus would move to new queues. Bitween__ConfirmBusEnvironment=<new name> accepts it.
  • The queues left by versions before work groups are read until empty and then removed; ConsumeLegacyEventMessages is gone.
  • A warning names each setting whose configured value is overridden by the stored one.
  • Storage is written and read back at startup.
  • Docs: upgrading no longer needs downtime.

📝 Summary

What changed

  • Startup checks collect configuration failures and report them together. Startup stops when checks find blocking problems.
  • Startup verifies stored secrets, database and RabbitMQ configuration, storage read/write access, and the recorded bus environment.
  • Bitween:SettingsEncryptionKeyLost=true permits startup when stored secrets cannot be decrypted. Those values read as empty and remain unchanged until re-entered.
  • Legacy event queues are discovered at startup, drained while they contain messages, and removed when idle. The ConsumeLegacyEventMessages setting was removed.
  • Startup logs warnings when configured values differ from stored settings.

Risk

risk:medium — New checks can prevent startup. The key-loss option can make encrypted settings appear empty, and bus-environment confirmation affects queue naming.

Security-sensitive areas

  • Secret-column decryption and the key-loss recovery path.
  • Startup validation of stored credentials.
  • Logging of configuration overrides; secret values are excluded from warnings.

Test coverage impact

  • Added unit and integration tests for startup problem aggregation, secret readability, bus environment checks, legacy queue handling, settings warnings, and storage checks.
  • Test execution results were not provided.

Deployment and operational concerns

  • Confirm Bitween:ConfirmBusEnvironment when changing ASPNETCORE_ENVIRONMENT across applications that share RabbitMQ.
  • Set Bitween:SettingsEncryptionKeyLost=true only when the encryption key is unrecoverable. Re-enter affected values and then remove the setting.
  • Storage must support the startup write/read check. Failures block startup.
  • Upgrade guidance removes the legacy-queue setting and the short-downtime requirement. Legacy queues drain automatically; messages in old environment queues remain there.

The pull request adds startup problem reporting and validation for configuration, stored secrets, object storage, and settings. It also adds RabbitMQ bus-environment checks and legacy queue discovery, replacing the legacy queue setting. Startup now stops when collected problems remain.

Changes: Startup readiness and queue migration

Layer / File(s) Summary
Collect startup problems
SW.Bitween.Api/Services/StartupProblems.cs, SW.Bitween.Api/Services/SeededAdministrator.cs, SW.Bitween.UnitTests/StartupProblemsTests.cs, SW.Bitween.IntegrationTests/Tests/SeededAdministratorTests.cs
StartupProblems collects StartupProblemException messages. Seeded administrator checks use this exception type, and tests cover collection and propagation.
Validate and read stored secrets
SW.Bitween.Api/Data/SecretColumnCipher.cs, SW.Bitween.Api/Services/StoredSecretsKey.cs, SW.Bitween.Api/Services/SecretColumnEncryptionPass.cs, SW.Bitween.Web/Startup.cs, SW.Bitween.UnitTests/SecretColumnCipherTests.cs, SW.Bitween.IntegrationTests/Tests/SecretColumnEncryptionTests.cs, docs/configuration.md, docs/security.md
Secret decryption raises UnreadableSecretException unless key-lost handling supplies an empty fallback. Startup checks stored-secret readability, and the encryption pass skips rewriting when the key is marked lost.
Check storage and configured settings
SW.Bitween.Api/Services/StorageCheck.cs, SW.Bitween.Api/Services/Settings/SettingsService.cs, SW.Bitween.Api/Services/Settings/SettingsHostExtensions.cs, SW.Bitween.IntegrationTests/Tests/StorageCheckTests.cs, SW.Bitween.IntegrationTests/Tests/SettingsTests.cs, docs/deployment.md, docs/configuration.md
Startup probes object storage by writing and reading a file. Settings checks log when configured values differ from stored values. Tests cover successful and failed probes and settings warnings.
Check bus environment and legacy queues
SW.Bitween.Api/Services/BrokerQueues.cs, SW.Bitween.Api/Services/BusEnvironment.cs, SW.Bitween.Api/Services/LegacyEventQueues.cs, SW.Bitween.Api/Services/XchangeService.cs, SW.Bitween.Api/Services/BitweenOptions.cs, SW.Bitween.Api/Services/Settings/SettingsCatalog.cs, SW.Bitween.Api/Resources/Ops/LaneResolver.cs, SW.Bitween.IntegrationTests/Tests/BusEnvironmentTests.cs, SW.Bitween.IntegrationTests/Tests/LegacyEventQueuesTests.cs, SW.Bitween.IntegrationTests/Fixtures/BitweenFixture.cs, docs/architecture.md, docs/configuration.md, docs/deployment.md
Startup checks and records the RabbitMQ bus environment. It discovers legacy queues for draining and removes idle queues. XchangeService uses the discovered drain list, and the ConsumeLegacyEventMessages option and setting are removed.
Wire startup checks into host startup
SW.Bitween.Web/Program.cs, SW.Bitween.Web/Startup.cs, docs/deployment.md, docs/operations.md
Host startup collects configuration problems, runs the checks, and exits with code 1 when problems remain. Legacy queue discovery runs after startup checks pass. The deployment and operations guides describe startup failures.

This change promises that Bitween refuses to start when stored secrets cannot be read. However, encrypted settings values and older credential rows can still slip past that check. Bitween can then start with unusable settings or credentials that fail later in requests or exchanges. A brief RabbitMQ outage during the first upgraded start can also stop the bus-environment check from ever reporting queues left under the old environment name. Close these gaps before merging.

FindLegacyEventQueues() does not add entries to StartupProblems. Its FindAsync() call only updates _toDrain and performs queue operations. Any exception is caught and logged as a warning before the method returns. Therefore, no second RefusesToStart(host) check is required for this path.

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

An unreachable broker on one start permanently disables the former-name detection.

The stranding check can be bypassed by one transient failure. The sequence is:

  1. The broker probe fails at Line 66.
  2. Check returns null and records nothing.
  3. Startup continues. The bus connects later with its own recovery and declares queues under the new current name.
  4. On the next start, recorded is still null. FormerName probes current first (UsualNames.Prepend(current), Line 105) and finds the queues created in step 3.
  5. FormerName returns current. That value is recorded, and the old queues under the previous name are never reported.

Trigger: a short RabbitMQ outage, or a 15 s connect timeout, during the first start after the upgrade. The chart's Development→Production default change happens on that same upgrade.

Consequence: exchanges in the old-name queues stay stranded with no startup problem reported. Preventing that outcome is the purpose of this check.

Refuse startup in this case instead of passing it. The bus cannot work without the broker anyway, so the refusal costs nothing on a real outage.

Validate encrypted Settings values before startup.

SettingsService decrypts secret rows with SettingsProtector, which uses Bitween:SettingsEncryptionKey. When decryption fails, Reload logs the error and leaves the running value unchanged. StoredSecretsKey.AllReadable does not inspect these rows, so no StartupProblems entry reaches Program.RefusesToStart. WarnAboutIgnoredConfiguration also catches the failure and continues.

Add a startup check for encrypted secret rows in Settings. When Bitween:SettingsEncryptionKeyLost is not enabled, add the same unreadable-key startup problem when a row cannot be decrypted. When it is enabled, allow startup with the documented recovery behavior for those rows instead of silently treating an unreadable stored value as usable configuration.

Check every credential row, not only the newest 100.

If an older row uses a lost key but the newest 100 rows are readable, Readable<T> returns true. Program then starts even though reading that older credential will fail. The encryption pass reads all rows later, but it cannot prevent this startup. Scan all rows, or use a complete check that still reports an unreadable value before startup is allowed.
