feat: prepare compiled Composer distribution with a PHP builder - #97
Code Standards builds an extensionless builds/code-standards executable using PHP, and Composer's bin targets it directly. Bundled libraries live in require-dev; the builder resolves exact locked runtime roots inside a private disposable tree, preserving the source manifests/vendor and avoiding tool self-consumption. Consumers install a ready binary without CPX, runtime library solver edges, wrappers, or a build hook.
The archive policy preserves the compiled file, Composer manifests, license, and entire resources/skills/templates payload; source, config, tests, and contributor build scripts are excluded. Documentation/skills use Composer and vendor/bin/code-standards, including optional Composer scripts and global use. Executable reusables remain under .github/workflows; resource callers follow the Changelog pattern without duplicating implementation. Reusable source checkouts install contributor dependencies with scripts/plugins disabled. Release-channel workflows are unchanged.
All tracked Python harnesses were removed. The PHP harness verifies actual Git/Composer ZIP file hashes and resources; local/global --prefer-dist; a real --prefer-source clone; install --no-dev; direct compiled Composer proxies; one solver package; source absent in dist and retained in source; CWD/private0700 runtime cleanup/current source+lock identity; native ECS/Rector/MND/XML/schema behavior; poisoned consumer autoload independence; and source/config/Composer byte preservation.
Validation on current HEAD 4eb9442, base main93e27aa:
PR Standards38 and Changelog427 green. Codex code/security reviews completed without findings on this SHA. Exact-tree independent static review clean:8366f7018c619c9f7b7338d9895a6b8ec563bbe7.
Mac PHP8.5.12 also built the same source/lock candidate and passed the PHP harness (local/global/source). Direct extensionless executable exits0. Generated files remain under /tmp; no consumer touched.
GZ artifact 48,617,729 bytes; all three Linux matrix builds SHA256 e968bdd4f25b15b09ebd611ad6b708c136ea10a155855a49e5c0b44e51610bc3. Local SHA differs; cross-platform byte reproducibility is not claimed.
All previous CodeRabbit threads addressed/resolved. Current-head full review is externally rate-limited (next included review approximately23:11UTC); no billing/config/permission changes made. A stale review does not satisfy the merge gate.
Draft publication gate: no binary is committed and no release/tag/asset transport or consumer migration is activated. Default Packagist GitHub zipballs require the ready executable in the tagged Git tree: export-ignore cannot add it, and a GitHub release asset alone is not automatic Composer dist. The minimal standard route is deliberately versioning this ~46.4MiB compiled file in the release tree in this same repository; that binary-in-Git decision remains pending. Explicit alternate dist metadata would need independently verified real Packagist ingestion before adoption. Source-only tags must not be released with this new bin contract. PHP-only portability is not claimed: required extensions, including Phar/zlib, are declared; DOM is optional for XML.
Refs #2. Keep draft until the publication decision and current CodeRabbit review are complete; no merge/release requested.

Summary
Archive contents and resource checks .gitattributes, tests/Distribution/ArchiveTest.php
Package exports exclude scripts/phar/. The archive test checks every regular resource file and a synthetic template resource.
PHAR build and runtime bootstrap scripts/phar/build.php, scripts/phar/stub.php
The builder validates a production runtime and creates a signed PHAR with a distribution manifest. The stub extracts it to a temporary directory, runs the CLI, and cleans up at shutdown.
Composer and VCS distribution checks scripts/phar/verify.py, scripts/phar/verify-vcs-dist.py
The experiment checks archive contents and Composer install modes, including source and dist preferences, executable behavior, consumer files, and VCS dist metadata.
The native verifier checks PHP runtime behavior, corrupted archives, and extraction cleanup. CI runs the qualification checks. Documentation describes the experiment, its limits, and the copyable workflow caller.

Archive and runtime evidence before consumer migration: this pull request adds archive and runtime qualification, but does not complete the extraction work.
Fresh Composer distribution tests and PHP 8.3–8.5 validation: this pull request adds distribution and runtime checks while leaving production activation open.
Domain-owned skill source and controlled skill discovery and updates: this pull request checks that skill resources remain in package archives, but adds no installer or synchronization mechanism.
Merge Risk: Low · previous review 62f49
Production distribution remains unchanged. The qualification job could stall on a busy host, and two small documentation and test safeguards need attention; these are bounded follow-ups rather than established release failures.

test: qualify PHAR packaging and preserve complete resources archives
feat: prepare compiled Composer distribution with a PHP builder
Oct 28, 2026
Please review current HEAD cbb5d77. The user rejected Python; all three Python harnesses are removed and replaced by PHP. Composer now targets extensionless builds/code-standards directly, libraries are build/dev dependencies, and consumption docs/skills use Composer/vendor bin. Independent exact-tree static review is clean. Please review the actual PHP build/runtime/proxy/archive contract; old .py findings are superseded. ArchiveTest now asserts scripts/phar exclusion, and the PHAR documentation was rewritten with matching heading underlines. Publication remains gated: no committed binary or activated release/dist metadata.

Exact tree8366f7018c619c9f7b7338d9895a6b8ec563bbe7 independently reviewed clean. Please qualify this current SHA. CodeRabbit's prior command returned rate-limited (next included review40minutes); no billing/config changes made.

Qualification complete on current4eb9442: hosted PHP8.3.36/8.4.27/8.5.12 all green, each265 tests/2475 assertions and real PHP PHAR build/local-global-dist/source harness; PR Standards/Changelog green. Codex code/security current-SHA reviews report no findings. Mac PHP8.5.12 PHP-only build+harness and direct executable also pass. Binary48,617,729bytes. All prior CodeRabbit findings resolved (RST headings verified, deleted Python verifier, archive script exclusion). Current full CodeRabbit review remains rate-limited per its response; no configuration/billing changes attempted. Publication remains deliberately inactive: no binary committed/tag/release, and no consumer rollout.

Account for persistent ECS caches when randomizing runtime paths
On repeated compiled check or fix invocations in the same checkout, this random extraction path changes ECSConfig::policyFingerprint(), which includes absolute source paths. Consequently, every invocation creates a new persistent cache under /tmp/fast-forward-code-standards/<checkout-hash>/<policy-hash>, while shutdown removes only the extracted runtime. Two consecutive checks of an unchanged disposable checkout confirmed that both cache directories remain. This prevents cache reuse and causes disk usage to grow with every invocation on developer machines and long-lived runners. Adapt the cache identity/lifetime to the extracted runtime, and clean up invocation-specific caches if they cannot safely be reused.

Security: Compare the committed PHAR to the fresh build
If a binary-only change is merged into a published tag, this check accepts attacker-authored PHAR code because every compared digest comes from distribution-manifest.json inside that executable. I changed only the PHAR stub, regenerated its unkeyed SHA-256 signature, and retained a manifest matching the reviewed source; the payload executed 22 times while the full verifier exited 0. CI verifies the fresh and committed files separately but never compares them, and Composer exports the committed file as its binary. Compare the complete PHAR contents and stub against the fresh CI build before executing or releasing it.
