Summary

Evaluate COM-first standard / verbose extraction with bulk cell reads and retain the public file-first pipeline. The measured candidate does not provide consistent performance gains and changes saved-value semantics for dates, formula caches, and unsaved edits.

  • Add an internal bounded Value2 cell-reader prototype, sequential comparison/compatibility runners, raw Windows baselines, and a reproducible results report.
  • Keep shared file-based table detection and metadata. Record the retention decision in ADR-0014 and synchronize specs and ADR indexes.
  • Fix an existing Excel ownership leak: if opening a workbook fails, quit the newly created app; on failed quit, kill only that owned app. Borrowed workbooks/apps remain open.
  • Cover normalization, coordinates, hyperlinks, error masks, batch boundaries, clean fallback after partial extraction, and owned/borrowed cleanup. Failed COM samples are excluded from successful timing and compatibility comparisons.

Closes #151. Results: benchmark/issue151-results.md.

Tests

  • rtk uv run --extra mcp --extra fast pytest -q -m 'not com and not render and not libreoffice' --cov=exstruct --cov-report=term --cov-fail-under=80: 1,094 passed, 2 skipped, 13 deselected; 84.11% coverage before the final two focused compatibility-summary cases.
  • Focused bulk-reader, experiment-fallback and workbook-lifecycle tests: 24 passed, independently rerun in final review Pass 1.
  • rtk uv run --extra mcp --extra fast ruff check . and strict mypy for all 89 source files passed; benchmark scripts also passed explicit Ruff checks.
  • Excel 16.0 compatibility test: passed and left no Excel apps running, but emitted Windows RPC diagnostics even in sequential execution. This supports output comparison, not a clean stability claim.
  • Recorded 12 standard scenarios, 6 default verbose small/medium scenarios, and 6 explicitly color-disabled verbose large/many-sheet scenarios. Default large verbose timings were not completed because existing per-cell color extraction dominated.
  • Orca independent Codex gpt-6-luna / xhigh final review: Pass 1 found one reproduction-command P2; fixed in 781d32f. Pass 2 passed with no active in-scope findings. Review sessions/worktrees were cleaned up.

These are local validation results; remote CI status is separate.

Devin Review

Summary by CodeRabbit

  • Bug Fixes
    • Newly created Excel instances are now cleaned up if opening a workbook fails. Excel applications and workbooks that were already open remain under the caller’s control.
  • Documentation
    • Clarified that standard and verbose extraction continue to use saved workbook data; the experimental COM-based reader is not used in public extraction.
    • Documented the evaluation of COM-based extraction and the decision to retain the existing file-first approach because it did not meet performance and compatibility requirements.

📝 Walkthrough

Walkthrough

The public standard and verbose extraction paths remain file-first. The changes add an internal COM cell reader and benchmark tools, document compatibility and timing results, and update cleanup for owned Excel applications when workbook opening or app shutdown fails.

Changes

Issue 151 extraction evaluation

Layer / File(s) Summary
COM cell reader and Excel ownership
src/exstruct/core/backends/com_backend.py, src/exstruct/core/workbook.py, tests/backends/test_com_bulk_cells.py, tests/core/test_workbook_utils.py, dev-docs/specs/excel-extraction.md, CHANGELOG.md
ComBackend.extract_cells reads used ranges in batches, filters error and blank cells, normalizes values, and can include hyperlinks. Workbook handling closes an owned workbook only after a successful open and attempts app.kill() if app.quit() fails. Tests cover reader behavior and borrowed versus owned Excel resources.
Benchmark and compatibility experiments
benchmark/issue151_com_first.py, benchmark/issue151_compatibility.py, tests/benchmark/test_issue151_com_first.py, tests/com/test_issue151_bulk_compatibility.py, dev-docs/specs/extraction-performance.md, tasks/lessons.md
The benchmark compares current and COM-first extraction across cold, warm, and already-open scenarios. The COM-first runner falls back to the file-only pipeline after COM failure. The compatibility probe compares file-based, COM, and unsaved-COM cell results.
Benchmark results and report
benchmark/baselines/*issue151*windows.json, benchmark/baselines/issue151-compatibility-windows.json, benchmark/issue151_report.py, benchmark/issue151-results.md
The Windows baselines record timing, COM success and fallback status, output hashes, and compatibility. The report records benchmark results and compatibility differences, including cases where outputs differ.
File-first decision and supporting records
dev-docs/adr/ADR-0014-retain-file-first-com-extraction.md, dev-docs/adr/README.md, dev-docs/adr/decision-map.md, dev-docs/adr/index.yaml
Proposed ADR-0014 records retaining file-first public extraction and keeping the COM reader internal. The ADR index and decision map include the proposal.

Merge Risk: ⚪ Minimal · up to 5ba4d

The public extraction path remains file-first, and the reported COM compatibility differences are not being introduced into that path. No actionable merge-blocking issue is established.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 5ba4d

The experimental reader remains outside public extraction, and forceful cleanup is limited to Excel instances created by the operation. No introduced security issue was substantiated, but concurrent use, interruption, and recovery after cleanup failures remain incompletely verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The cleanup change affects the locally created Excel application and its opened workbook. Instance-specific kill is not a global Excel-process termination path, and the reviewed production callers do not expose the experimental reader.

Trust Boundaries and Controls

  • observed — The workbook context distinguishes borrowed from owned resources. An already-open workbook is yielded without closing its workbook or application; newly created resources enter the cleanup path. Lifecycle tests cover borrowed-resource preservation and ordinary owned-resource failure paths.

Resilience and Maintainability Implications

  • inferred — Workbook ownership is inferred from an unsynchronized lookup. Concurrent borrowing can outlive the original owner's resource scope, and interruption during cleanup is not fully covered by Exception handlers. These limitations predate this PR; runtime interleaving and interruption behavior remain unverified rather than established new vulnerabilities.
