fix(update): show the package manager's error when the install fails - #2374
Conversation
pnpm 11 prints ERR_PNPM_* on stdout and leaves stderr empty, and the update install never requested or forwarded a stderr tail. Show the command that ran and one sanitized error line, stderr before stdout. Refs Gentleman-Programming#2371

setupErrorDetail and the shared error-line matcher from installer-runner.mjs:
prefer a stream containing a matching error line, checking stderrTail before
stdout, and use the last non-empty line only if neither stream has a match. Add
a test covering a stderr warning alongside an ERR_PNPM_* line on stdout.

Selecting from stderr first returned its last line even when it held only a warning, hiding the ERR_PNPM_* line pnpm prints on stdout. Read both streams as one text so an error line in either wins. Refs Gentleman-Programming#2371
Closes #2371
Problem
When the package-manager install inside
gentle-shell updatefails, the command prints onlygentle-shell update: pnpm could not install <spec>. The cause is lost for two reasons:updateSelectedPi(scripts/pi-update.mjs) never requested astderrTail, andpackageManagerAdapters().run(bin/gentle-shell.mjs) did not forward one tohostAdapters().run, so the existingresult?.stderrTailbranch never fired.ERR_PNPM_*on stdout and leaves stderr empty, so forwarding stderr alone would still show nothing. What
updaterequests a 4 KiB stderr tail. On failure it names the manager and the exact command it ran, then one sanitized line of the manager's own output. That line is the last error line in stdout or stderr (stderr's on a tie), so a stderr warning never hides pnpm's stdout error. Without any error line, it is the last stderr line, else stdout's:The line comes from the existing
setupErrorDetail(the installer and wizard already use it): the lastError:orERR_*line, with terminal escapes and control/bidi characters removed, home shown as~, and at most 300 characters. The old branch printed the raw tail unsanitized.packageManagerAdapters().runforwardsstderrTailonly when a caller asks for it.docs/gentle-shell.mddescribes the failure output and adds the troubleshooting note from the issue (ERR_PNPM_INVALID_VERSION_UNIONusually means more than one pnpm is installed).scripts/pi-update.mjsstderrTail; build the failure message with the command and a sanitized detail linebin/gentle-shell.mjsstderrTailfrompackageManagerAdapters().runtests/pi-update.test.tsdocs/gentle-shell.mdDesign notes
ERR_*/Error:line is the cause. More lines would add progress noise and more chance of leaking private paths. This matches the installer'sinstall-globaldetail.node.exe <pnpm entry>, so the message showscommandplusprefix, which is exactly what ran.upgradeuses the same adapter. Its main-channelgo install/tarsteps already passedstderrTail: 4096, which was dropped silently. It now reachesMainChannelError.causeasscripts/main-channel.mjsintends.
